The most expensive mistakes in home improvement are ordering mistakes, and none of them are skill failures. Print this and work down it.
Ask anyone who has renovated a house what they'd do differently and you'll get an ordering answer. They laid the flooring before the drywall dust settled. They painted before the trim went on and had to repaint every wall. They put the cabinets in first and the flooring got cut around them, which permanently constrains the next kitchen too.
None of those are skill failures. They're sequencing failures, and they're entirely preventable — but only if you know the dependency before you hit it, which is exactly what a linear checklist can't tell you.
So this is a dependency graph rather than a checklist. Twenty-six tasks, each declaring what must come before it and why, what it has to wait for, and whether an inspection gates it. The rule that governs the middle of every project
Plumbing, then HVAC, then electrical. Always, and the reason is flexibility.
Drain lines need continuous fall and cannot detour around an obstruction — a waste pipe that has to dodge a duct either loses its fall or doesn't fit. So plumbing routes first and takes the direct path.
Ducts are large and rigid but can be reshaped and re-routed within limits, so HVAC goes second. Electrical cable will bend around literally anything, which is why it goes last: it's the only one of the three that can accommodate everything else without compromise.
Reverse this and you get the two most common invisible defects in renovated houses: drain runs with inadequate fall, which cause drainage problems for the life of the building, and undersized or badly routed ducts, which cause airflow problems that are near-impossible to fix later.
The finishes order, and what each swap costs
Prime and first coat, then flooring, then cabinets, then countertops, then trim, then the final coat. Each step in that chain exists because of a specific piece of rework.
Paint before flooring, because painting an empty room over an unfinished floor is a fraction of the work of masking and cutting in around a finished one. Flooring before cabinets, so the floor runs continuously underneath — a floor cut around cabinets permanently constrains whatever kitchen comes next. Cabinets before countertops, because stone is templated from installed cabinets rather than from a drawing, and this is why there's an unavoidable one-to-three-week gap in the middle of every kitchen project.
Trim after flooring, so the baseboard sits down onto the finished floor and covers the expansion gap — trim first means a gap that needs shoe moulding to hide, which is a visible workaround rather than a detail. And the final coat after trim, so the caulk line between trim and wall gets painted rather than painted around.
Inspection gates are the schedule
Work covered before its inspection generally has to be uncovered. That's the rule, and it's the one that turns a sequencing error into a genuinely expensive one — drywall hung before the electrical rough inspection means cutting it open again.
The gates that matter most are framing (before anything is concealed), the three rough-in inspections, insulation in many jurisdictions, and the finals on plumbing and electrical.
The practical point is scheduling rather than compliance. Inspector availability is frequently the longest single wait in a renovation and it's the one people fail to plan for. Book ahead, and know which gate is coming next — the sequence on this page marks every one.

Outside: water first, planting last
The exterior sequence is short and almost universally violated. Fix the drainage first, because every other exterior decision sits on top of where the water goes and retrofitting drainage under a finished patio means removing the patio.
Hardscape second, and after the heavy construction traffic has finished — a new patio used as the route for material deliveries gets stained and cracked before the project ends.
Planting absolutely last, because new planting and wheelbarrow routes are mutually exclusive. And run any low-voltage lighting cable while the drainage and hardscape trenches are already open, even if you won't buy the fixtures for a year. A capped cable end costs nothing; digging the same ground twice does not.
If you're living in it
Working room by room rather than trade by trade costs more and takes longer, because every trade returns multiple times. It also keeps the house habitable, which is usually worth it.
The period to plan around is the countertop gap. Templating happens after cabinets are installed and fabrication takes one to three weeks, during which the kitchen has cabinets and no work surface. That's normal, it happens even when everything goes right, and it's the single most common surprise in a kitchen renovation.
Set up a temporary kitchen before demolition rather than during it — a microwave, a kettle and a sink you can still reach makes a three-week gap tolerable and a six-week one survivable.
Long-lead items decide the schedule more than the trades do
The sequence this planner produces assumes materials are on site when the trade that needs them arrives. In practice that assumption fails more often than any other, and when it fails the whole downstream order stalls — a single missing item can idle a crew and push every subsequent trade by weeks, because their next slot is now behind somebody else's project.
Windows and exterior doors are the classic case, particularly anything non-standard in size or finish. They are needed early, at dry-in, and lead times of eight to sixteen weeks are ordinary. Ordering them at the point the schedule reaches them is ordering them three months late.
Cabinets are the second. Semi-custom runs commonly quote six to twelve weeks, and the countertop cannot be templated until they are installed, which means a cabinet delay pushes countertops, then the sink and plumbing trim, then tile backsplash, then final electrical — five trades behind one late delivery.
Then the smaller items with outsized consequences: specialty tile with a single distributor, a particular plumbing fixture in a discontinued finish, engineered flooring in a run large enough to need matching dye lots, and structural steel or engineered beams, which need fabrication as well as delivery.
The practical rule is to order everything with a lead time longer than two weeks at the very start of the project, before demolition rather than after, and to confirm delivery dates in writing rather than accepting a range. Store what arrives early somewhere dry and out of the work area — a garage full of cabinets is a nuisance, a six-week schedule slip is worse.
It is also worth asking each trade at the point of booking what they need on site and when. Most will tell you precisely, and the answer is frequently earlier than the sequence implies.
Where the contingency goes, and why it is always the same three things
A renovation contingency is not a fudge factor for bad estimating. It exists because opening a wall reveals information that could not have been known beforehand, and the range of what is behind a wall in an older house is genuinely wide.
Three discoveries account for most of it. The first is what is actually in the wall or floor: knob-and-tube or aluminium wiring, galvanised supply pipe at the end of its life, cast-iron waste stacks, or a joist notched by a previous plumber deeply enough to matter. None of these are optional to address once found, and all of them arrive at demolition — early enough to blow a budget set before the project started.
The second is out-of-level and out-of-square. Older floors slope, walls bow, and corners are rarely 90 degrees. That does not stop the work, but it converts a straightforward cabinet or tile installation into a scribing and shimming exercise that takes materially longer, and it is why a quote given before demolition often rises after it.
The third is scope creep, which is not a discovery at all but accounts for a large share of overruns in practice. Once a room is open, adding the extra outlet, the better fixture, the wider opening is cheap relative to the cost of doing it later — and each addition is individually reasonable. The discipline that helps is deciding in advance which additions you would say yes to and roughly what they cost, so the decision is made calmly rather than while a crew waits.
Ten percent is the figure usually quoted; fifteen to twenty is more realistic on anything older than about 1980, or anywhere the plan touches plumbing or electrical inside existing walls. Setting it aside explicitly, rather than hoping, is what keeps a project from stopping partway through — and a stalled renovation is the most expensive outcome on this page.

- The sequence is a topological sort over the published dependency table. Ties break in the table's canonical order, so the same selection always produces the same sequence.
- Dependencies are conservative: they encode the order that avoids rework, not the theoretical minimum ordering. A contractor running trades in parallel will compress some of this.
- Rough-in order is plumbing, then HVAC, then electrical, by flexibility.
- Inspection gates reflect the common US pattern. Exact requirements vary by jurisdiction and your permit will list them.
- Professional-only tasks appear as scheduling nodes, not instructions.
- Durations aren't estimated. They depend on scope, trade availability and inspector scheduling; the order is the transferable part.
Mistakes that cause rework
Each of these costs money or a whole weekend to undo.
Drywall before the rough-in inspection
The single most expensive sequencing error there is. Covered work generally has to be uncovered, which means cutting open walls you just closed and paying for the drywall twice.
Flooring after cabinets
The floor gets cut around every unit, and that constraint is inherited by the next kitchen too. Flooring runs continuously underneath — always.
Final paint before trim
The caulk line between trim and wall has to be painted, not painted around. Trim first, then the final coat, or you repaint every wall.
Electrical rough-in before plumbing
Cable bends around anything; drains can't. Running electrical first forces compromises on drain falls that cause drainage problems for the life of the house.
Landscaping before the heavy work is done
New planting and wheelbarrow routes are mutually exclusive. Plants go in after the last delivery, or you pay for them twice.
Demolition before hazardous-material testing
In a pre-1978 home, demolishing first spreads lead dust — and in older homes, potentially asbestos — through the whole house, turning a contained test into a full remediation.
Safety & honest limits
- In homes built before 1978, test for lead paint before any demolition. Older homes may also contain asbestos in flooring, insulation, siding and textured coatings. Disturbing either spreads contamination through the house.
- Structural work, gas, panel electrical and hazardous-material remediation appear in this sequence as scheduling nodes only. They are licensed and inspected work, and this planner does not provide instructions for any of them.
- Never let work be covered before its required inspection. Uncovering it is at your cost, and unpermitted or uninspected work affects insurance and property sales.
- Load-bearing changes need engineering. A beam specification is not something to estimate.
- Your permit lists the inspections required for your scope. Read it at the start rather than when a trade asks about it.
